Your way is our way: a flexible approach

Our main focus is you. To meet you where you are, and help you reach success. Wilson da Silva works as the manager of the Pre-Project team and is based at our site in Winsted, Minnesota, USA. He emphasises that the process is not an isolated entity, or a rigid set of boxes and arrows that must be followed at all costs, but rather a flexible framework for getting the results you – i.e., the customer – are after. He explains:

“We are committed to building long-term relationships and want to work with our customers throughout the whole process. Our proven design process is there to ensure that the customer’s needs are met. And it is adaptable. We also recognise that all customers have different ways of working, so we always adapt to their specific requirements. We don’t force them to go down a certain path. This flexibility, which is based on us understanding the customer’s needs and that their business is under constant change, is built into our project process model.”

Bill Griffin is the Project Center Director, US/CA, for Cheese, Evaporation and Dryer Projects at the same site as Wilson. After around four decades in the food industry, he knows the value of long-term relationships and getting involved at an early stage of the project.

“The sooner we engage, the more transparent our collaboration with our customer can be, and we can develop the scope together. It adds a lot of value when we get to build up a relationship and fully understand the customer so we can provide a solution that really meets their needs.”

Wilson adds:
“We want to ask questions and understand the needs of our customers, and at the same time, we bring our know-how to the table. We have a lot of knowledge and a great installed base. We can be agile by using our references and experience to expedite the process, while still having the capabilities to tailor our solutions to every customer’s specific needs. As we’ve been through this so many times, we can match the pace of every customer and really help them along the way.”

Just one supplier? 

Needless to say, choosing the right supplier is important. Or should that be suppliers, in plural? Isn’t there a risk of becoming too dependent on a single supplier?

The project journey, step-by-step to success  

Let us get into detail and take a closer look at the process for quotation and implementation, which is based on the Understand-Create-Convey-Deliver (UCCD) model. This serves as a comprehensive and structured framework for our operations, ensuring that every project progresses smoothly through four distinct phases.

The journey is initiated in the Understand phase. Wilson again: “Our primary objective is to actively listen, engage, and thoroughly comprehend the unique needs and expectations of the customer. This phase involves detailed discussions, needed assessments, product testing at one of our product development centres (PDCs) and even site visits to gain a deeper understanding of their specific requirements and objectives.”

After this time of exploration – which can be long or short, again, depending on the customer’s wishes – we enter the Create phase. We develop and fine-tune a solution where the ambition is to not only meet the defined goals, but also to align with the customer’s business case and Return on Investment (ROI) analysis. Several iterations and feedback loops are usually involved

The Convey phase is next. Here, we discuss and outline the terms and conditions of the contract. This stage is essential as it lays the foundation for a strong collaboration, and it culminates in the signing of the agreement.

The implementation – the Delivery phase – always starts with a kick-off meeting to establish a clear and effective communication plan, detail the implementation schedule, and outline the next steps. All throughout project execution, we collaborate closely with our customer. During the delivery phase, there are six milestones on the road to success:

1. Start of Engineering: To lay a solid foundation for the engineering phase, we ensure that we have gathered all necessary inputs and feedback from you.

2. Preparation Completed: Prior to installation, we confirm that all required equipment, parts, and materials have been delivered to the site. We also ensure that all preparations needed to facilitate a smooth and efficient installation process are completed.

3. Installation Completed: Once installation is finalised, we conduct an inspection of the plant. This includes ensuring everything is functioning correctly and performing to the standards of quality and safety.

4. Commissioning Completed: In this critical phase, we finalise all activities leading up to the initiation of commercial production. This encompasses I/O checking, water testing and product testing.

5. Performance Validation Completed: After commissioning, we conduct performance tests and assessments focus to validate that the plant is performing at the efficiency levels promised by us.

6. Implementation Finalisation: Finally, as we approach project closure, we address any remaining open items on the punch list. This ensures that all aspects of the project have been completed to satisfaction, allowing us to officially conclude the project.

Verification and Validation: Quality assurance with the V-model

To make sure your new plant meets your expectations, we follow a very structured, consolidated project governance model. Verification, validation and shaped like a V – no wonder the structure for this is called the V-model. In essence, it ensures quality assurance is weaved into every phase of the project lifecycle. But how does it relate to the UCCD framework? Wilson explains:

“The aim of the V-model is to foster a culture of accountability and to uphold a strong system of checks and balances that drives us to execute our projects with the highest level of excellence. Drawing from our extensive experience in project implementation, we’ve identified the critical milestones and activities that require thorough verification and validation for a successful outcome. To illustrate, think of a project as a road trip: the UCCD model serves as our map, and the V-model acts as our guideposts. Having navigated this road many times, we know the key indicators to look out for in order to reach our destination successfully.”

Operational Qualification (OQ) includes activities like the commissioning tests showing that the plant/system performs as intended and fulfils the Commissioning Criteria stated in the Contract.

Installation Qualification (IQ) includes activities that demonstrates that the plant/system has been manufactured and installed according to specifications and that all required components and documentation needed for operation are installed/available and in place as stated in the Contract.

We know the product lines and can call upon our global resources to help work on things and supplement our jobs. We know we can deliver. So, who are the people that turn plans into plants? Among our ranks, there are professionals with many different work roles – process, automation and functional engineers, project managers and food technologists, to mention a few – to meet the project needs of the food industry.

The “working together” approach is not limited to our own people. Collaboration with other suppliers comes naturally. After all, there are some areas we do not cover. It is not our core business, for instance, to provide civil works, so we team up with the general contractor that is chosen by the customer.

Last but not least, we can also help with an often-overlooked topic: Occupational health and safety management (OHS). Not always the project agenda’s top priority – but nevertheless, extremely important. Compromising on safety is not an option. We have our own dedicated safety managers and an extensive OHS manual.
